Startup salaries in India: how to read a salary range and negotiate from it

"CTC" is the most misleading number in Indian hiring. Here's how to read what a startup is actually offering you.

The three lines that matter

Fixed — basic, HRA, allowances, employer PF. This is the number to compare across offers. Variable — bonus tied to company or individual performance; at early-stage startups it's often discretionary, so discount it. ESOPs — options that vest over years and pay out only on a liquidity event; read the ESOP guide before you count them.

A "₹30 L CTC" offer with ₹22 L fixed, ₹3 L variable and ₹5 L in annualised ESOPs is a ₹22 L job with upside. Compare it to a ₹26 L fixed offer honestly.

What a stated range tells you

When a posting says "₹40 L–₹70 L", the bottom is what they'd pay a candidate who just meets the bar and the top is reserved for someone exceptional or over-levelled. Most hires land in the lower-middle. A range that's very wide (₹15 L–₹45 L) usually means the role isn't levelled yet and the company will fit the number to the candidate — which is a negotiation opportunity.

Negotiating

  1. Ask for the range on the first call if it isn't posted. It's a normal question.
  2. Negotiate fixed, not CTC. Variable and ESOPs are cheaper for the company to inflate.
  3. Bring one competing data point — a real offer or a real posted range for the same level — not a vague "market rate".
  4. If they can't move fixed, ask for a shorter review cycle (six months) in writing, or a joining bonus, or more ESOPs with a shorter cliff.
  5. Get the final structure in the offer letter, not on a call.
